Custom Socks: The 12-Point Delivery Quality Check
A sock delivery is the easiest of all corporate gift orders to accept without really looking at it. The cartons are light, the pairs are bagged, everything is the right colour, and the whole thing takes ninety seconds to wave through. Then the socks go out, and a fortnight later someone mentions that theirs went baggy after one wash, or that the logo on the left sock sits noticeably lower than on the right.
A proper incoming inspection takes about twenty minutes for a 100-pair order. Below is the twelve-point check to run on arrival — published in full, because almost nobody in the Malaysian customised socks trade hands buyers a real inspection sheet.
Before you start: pull a proper sample
Do not inspect the pair sitting on top of the first carton. It is the one most likely to have been placed there deliberately.
- Sample size: for a 100-pair order pull 10–15 pairs. For 500 pairs, 25–30; for 1,000, around 40.
- Spread the pull across top, middle and bottom of at least three cartons, including the last one packed.
- Work in daylight or neutral white light. Warm office lighting hides colour drift and cool fluorescent invents it.
- Have the approved sample to hand — and inspect against that physical object, not against memory or a screen.
- Check pairs, not socks. Most sock faults are asymmetries, and they are invisible unless you look at the two together.

Check 1 is the one that catches the most, and almost everyone skips it. Lay the left and right of six pairs side by side, cuff to cuff. Asymmetry in logo height is the single most common sock defect — it comes from the knit starting at a slightly different point in the rotation — and it is completely invisible when you look at one sock at a time. Two minutes, and it is the check that turns “looks fine” into a real finding.
The wash test — on one pair, before distribution
Sacrifice one pair. Socks are the corporate gift most exposed to washing, and one pair out of several hundred is a trivial price for knowing what your recipients will experience.
- Machine wash at 30°C on a normal cycle with a mild detergent — the way a real person will actually wash them, not a delicate hand-wash.
- Air dry in shade, never in direct sun.
- Compare against an unwashed pair from the same carton: colour, size, cuff tension and logo geometry.
- Stretch the washed cuff and release. Recovery should be essentially unchanged.
- Check for pilling on the sole and the heel — the two highest-friction areas.
- Measure foot length before and after. Some relaxation is normal; visible shrinkage is not.
Nearly every real-world sock complaint originates in this test rather than in the visual inspection, which is the argument for running it before distribution rather than after. The underlying causes — yarn quality, elastane content, knit density — are set at specification stage and explained in needle count and knit density.
What counts as a defect, and what does not

Inspecting for the Malaysian climate
Two checks matter more here than a temperate-market checklist would suggest, and both relate to humidity rather than knitting.
- Musty odour and mildew spotting. Goods shipped by sea and then stored through a monsoon week can take up moisture. Open a carton from the middle of the pallet, put your nose to the cotton, and look along the fold lines for faint grey speckling.
- Bag integrity. Individual poly bags are humidity protection as much as presentation. Split or crushed bags mean the socks inside will look tired by handover.
Once the batch passes, store cartons off the concrete floor, out of direct sun, and away from any wall that takes afternoon heat. Socks stored well hold for months; socks stored against a hot wall in a humid store room do not, and the resulting complaints look exactly like a supplier fault when they are not.
If something is wrong: the first 48 hours
- Stop distribution. Anything handed out cannot be inspected, counted or replaced as a batch.
- Photograph in daylight — the defective pair, a good pair, and both together with the approved sample in frame.
- Quantify it. “Nine of fifteen sampled pairs show the logo 8mm lower on the right sock” is actionable; “the quality is poor” is not.
- Quote carton numbers. Knit faults cluster by machine and shift, so identifying the affected cartons can turn a full remake into a partial one.
- Keep the packaging. Transit damage and production damage look different.
- Report within 48 hours with photographs, counts and carton references.
Timing matters: a replacement run is a fresh production cycle, so take delivery two to three weeks before the date you actually need the socks rather than two days before.
Preventing it instead of catching it
- Colour disputes → approve a physical sample, never a screen proof alone.
- Logo asymmetry → state in the purchase order that logo height must be identical on left and right, and that pairs are matched.
- Baggy socks after a wash → specify elastane content rather than accepting “cotton blend”.
- Sizing complaints → specify the band in centimetres and consider a split, per the size split you should have ordered.
- Fading or distortion later → issue care guidance with the socks; see the wash test worth running.
- Rushed acceptance → put the inspection in someone’s diary before the cartons arrive.
What a good supplier should send with the delivery
An inspection is only as good as what you have to inspect against. If these do not arrive with the cartons, ask for them before you sign anything off.
- The approved pre-production sample, returned with the shipment. This is your reference object — without it, every colour or placement conversation becomes a matter of opinion.
- A packing list by carton, showing quantity and size per carton. You cannot quote carton numbers in a defect report if nothing is numbered.
- The final specification as produced — needle count, yarn composition, size band in centimetres. Useful now, essential when you reorder in eighteen months.
- Care instructions, either printed on an insert or supplied for you to add.
Building the check into your process
The reason inspections get skipped is never that people think they are unnecessary. It is that the cartons arrive on a busy afternoon and nobody owns the task. Four small habits fix that permanently.
- Name the inspector when you place the order, not when the goods land. Ideally the person who approved the artwork, because they know what was agreed.
- Diarise it for the delivery date with the checklist attached to the calendar entry. Twenty minutes, booked in advance.
- Set the delivery date two to three weeks before you need the socks. This is the difference between a fixable problem and an unfixable one, and it costs nothing to plan.
- Keep the approved sample somewhere findable — with the stock, not in a drawer. Whoever inspects the next reorder needs to put their hands on it in under a minute.
One more habit worth the effort: photograph a good pair against the approved sample on the day you accept the batch, in daylight, and keep the photograph with the order file. If a question arises three months later about how the socks looked on arrival, that single image settles it.
Frequently asked questions
How many pairs should we inspect?
Around 10% of the order, minimum ten pairs, from at least three cartons including the last one packed. For a 100-pair order that is ten to fifteen pairs and about twenty minutes.
Is a small difference between left and right normal?
A very slight variance can occur, but a visible difference in logo height or sock length within a pair is a defect and should be raised. Pairs are meant to be matched at packing.
Can we get a pre-production sample?
Yes, and for any order where fit, colour or logo detail matters we recommend it. Build the days into the schedule at the start rather than discovering you need it late.
Should we inspect again before a festive handover?
If the socks have been stored more than a few weeks, particularly through a humid stretch, open two cartons and check for odour, creasing and bag integrity. Ten minutes, and it catches problems that develop after delivery rather than before it.
