The Shirt Nobody Reaches For: Why Polyester Holds Body Odour and What Actually Helps
The complaint arrives about four months after delivery, and it never comes through the person who placed the order. It reaches HR first. The team shirts smell — not while they are being worn, which everyone expects, but after washing, straight out of the cupboard, before anyone has put one on. People quietly stop wearing them, and a shirt that took months to specify becomes the one nobody reaches for on a Friday.
This is a real and well-documented property of polyester, it has a specific chemical cause, and it is the single most under-discussed issue in performance apparel — because the fabric that dries fastest is also the fabric that holds odour longest. If you are ordering shirts that staff will wear weekly rather than once at a fun run, this is the article to read before you sign anything. Sweat does not smell. What lives on it does.
Fresh sweat from the eccrine glands is essentially water and salt, and it is close to odourless. Body odour is produced when skin bacteria break down the other things the body puts out — the richer secretions from the apocrine glands in the armpit, and sebum, the oily film the skin produces everywhere. The bacteria metabolise those compounds and release the volatile molecules we actually smell.
So the question is not which fabric absorbs the most sweat. It is which fabric holds on to the oils, and therefore keeps feeding the bacteria after the shirt has been washed.
Polyester is oil-loving. That is the whole problem.
Polyester repels water and attracts oil. Both halves of that sentence are the same property viewed from two sides, and both come from the same non-polar fibre chemistry. The water-repelling half is what makes the shirt dry quickly and is why you bought it. The oil-attracting half is what makes it smell.
Sebum and its fatty acids bind readily to a polyester surface and are not easily lifted off by water. Cotton, being water-loving and absorbent, releases much more of what it has taken up when it is soaked and agitated in a wash. Polyester holds it. Wash the shirt in a normal domestic cycle and the water goes right past the oils, taking the salt and the visible soil with it and leaving the food source behind — along with a bacterial population that is already established.
Then two more things compound it. Microfibre knits have an enormous internal surface area for their weight, which is exactly what makes them wick — and it is a great deal of surface for oily residue to attach to. And a wet, warm shirt left balled up in a bag in Malaysian conditions is close to an ideal incubator; the difference between hanging a damp shirt over a chair and leaving it in a gym bag until Monday is measured in days of bacterial growth, not hours.
The short version, if you read nothing else
The smell is oil, not sweat. A cold, short wash with a mild liquid detergent removes the sweat and leaves the oil. Get the oil off and the smell goes; leave the oil on and no amount of fragrance will fix it.
Why the normal wash does not fix it
Malaysian domestic laundry habits are, unhelpfully, a near-perfect recipe for building up residue on polyester. Cold water is the norm, which is sensible for energy and for colour but is weak on fats. Cycles are short. Liquid detergents are popular and typically lower in the oxygen bleach that attacks oily soiling than powder is. And fabric softener is close to universal.
Fabric softener deserves its own sentence, because it does two bad things at once. It works by depositing a waxy cationic film on the fibre, which is one more oily layer for residue to sit in and for bacteria to feed on. And that same film blocks the capillary channels that make the shirt wick, so the softener that is making the shirt smell is simultaneously destroying the performance you paid for. Overloading matters too. Odour removal is partly mechanical — fabric rubbing against fabric in enough water. A drum packed to the top does not clean; it just gets wet.
The wash routine that actually removes sebum
This is the card we suggest clients include with a staff shirt handout, because the difference between a shirt that lasts two years and a shirt that is abandoned after one is almost entirely in this table. It costs nothing to print and it is the highest-return thing you can put in the bag.

Once a shirt has gone, it has gone
A polyester shirt that has been softened and short-washed for a year has residue built into the knit that a single good wash will not undo. Getting the routine right from day one is worth far more than any rescue attempt later — which is why the care card goes in the bag with the shirt, not into an email six months afterwards.
What an antimicrobial finish does — and what it does not
Anti-odour treatments are widely offered on performance fabric, and they are genuinely useful, but they are routinely misunderstood. Most work by suppressing bacterial growth on the fabric — silver-based systems are the most common, alongside zinc-based chemistries, quaternary ammonium compounds and chitosan.
Read that mechanism carefully, because it defines the limit. An antimicrobial finish acts on the bacteria. It does not remove the sebum. The oily residue still accumulates in the fibre wash after wash, so a treated shirt that is laundered badly still ends up loaded with residue — it simply takes longer to start smelling. A finish buys you time and comfort between washes. It is not a substitute for washing properly, and any supplier who implies otherwise is selling you something that will disappoint.
There is also a real difference in how the treatment is built in. A finish applied at the finishing stage sits on the fibre and depletes with laundering, in the same way a topical wicking finish does. A system incorporated into the polymer before the fibre is extruded is distributed through the fibre itself and is inherently more durable. The two are sold with similar words and behave very differently in year two.
Wash durability is the only number that matters
“Antibacterial” printed on a hangtag is not a specification. A defensible claim has three parts, and asking for all three is the fastest way to find out whether you are talking to a mill or a middleman:
- The active and how it is applied — which chemistry, and whether it is a topical finish or built into the fibre.
- The test method — antibacterial performance on textiles is assessed under recognised standard methods; ask which one was used and to see the report rather than a marketing sheet.
- The wash count the claim is tested to — a performance figure with no number of launderings attached tells you about the fabric on day one and nothing about the shirt your staff will own. Ask for the figure, and ask what wash conditions it was tested under.
One point of honesty that we would rather raise than have you discover: an antimicrobial treatment is a functional textile treatment, not a medical or health claim, and it should never be described to your staff as one. Specify it as what it is — an odour-control feature with a stated durability — and the expectation you set will hold.
What this means for a shirt you hand to 300 people
A single shirt for a one-off fun run does not need any of this. The garment is worn once, washed once, and remembered fondly. The calculation changes completely the moment the shirt enters a rotation.
If staff will wear the shirt weekly, one shirt each is a false economy — it forces a same-day turnaround every single week, which is precisely the pressure that produces a quick cold cycle with softener in it. Two shirts per person allows a proper wash and a proper dry, and it roughly doubles the useful life of both. It is the most effective anti-odour measure available to you, and it is a quantity decision rather than a fabric one.
Two other choices help. Deep colours forgive residue marking at the underarm in a way that pale colours do not. And an open bird-eye or honeycomb knit that moves more air keeps the fabric drier for longer during wear — which is the same property that makes it comfortable, working a second shift. Those are the same trade-offs you are already weighing against the seam construction that stops chafing in a wet shirt, so make both decisions in one sitting.
Two related questions are worth settling at the same sample: how capillary action moves sweat through a hydrophobic fibre, since drier fabric grows less bacteria; and cure temperature and what it does to a 160gsm knit, because a decoration that cannot survive a warm wash will push people back to washing cold.

Why does our polyester shirt smell when the cotton one does not?
Polyester attracts and holds skin oils, which are what odour-causing bacteria feed on, and ordinary washing does not lift those oils off. Cotton is water-loving and releases far more of them in the wash. The odour source is the retained oil, not the sweat.
Will an antimicrobial finish stop the smell permanently?
No. It suppresses bacteria on the fabric, which delays odour and helps a lot between washes, but it does not remove the oily residue that keeps accumulating. It also has a finite wash life unless it is built into the fibre. Treat it as a useful extra, not a replacement for the wash routine.
Is fabric softener really that bad?
